What This Year Taught Us About Digital Ad Spend
And how to plan a smarter 2026 without guesswork…
2025 has been a whirlwind. Budgets went up in many sectors, competition increased, and AI moved from a ‘nice-to-have’ into the heart of how people search, compare, and buy. If you felt like you were juggling more moving parts than ever, you were not alone. The good news, there is a clear path to make every pound work harder next year.
At Starlight Digital, we have spent the year helping brands remove waste, protect margin, and find new growth. Below is our year-end review, what changed across Google, Meta, and Microsoft Advertising, how AI and conversational commerce are reshaping the funnel, and a practical checklist for your 2026 budget and Q1 plan.
The Big Picture: Spend Smarter.
Digital remains the dominant channel globally. Recent reporting shows digital formats now account for roughly three-quarters of total ad investment worldwide, which means more noise and rising acquisition costs if you do not keep your efficiency tight.
Retail media also kept growing in 2025, taking a larger slice of performance budgets and pulling spend away from classic search and social in some verticals.
Our takeaway: More budget does not guarantee more growth. Precision in tracking, creative testing, audience signals, and channel mix is what moved the needle in 2025.
Platform Recap: What Changed in 2025.
Google Ads, search is still critical, the journey is not the same
- AI style search experiences, answer like results and zero click behaviours put pressure on click through, so it’s more important than ever to ensure strong coverage across highly-relevant keywords on Google. It’s also more important than ever to have a sophisticated best-in-class approach to PPC, ensuring you are utilising multiple campaign types to serve your ads to the right users, at the right time.
- Product data quality became a non negotiable for Performance Max and Shopping visibility, titles, attributes, feed health, and image quality are now core levers.
- Privacy and measurement continued to evolve, consent mode and GA4 configuration have a direct impact on reported conversions.
Meta Ads, creative first, signals second
- Advantage+ automation accelerated, but only brands with steady creative variation and clear first party signals saw dependable scale.
- Storytelling and short video kept engagement costs in check, static only strategies struggled in competitive periods.
Microsoft Advertising, the quiet efficiency play
- With the growth of Copilot and a stronger Bing search experience, Microsoft Ads became a smart way to find incremental volume at lower CPCs in B2B and some retail segments.
- LinkedIn profile targeting inside Microsoft Ads kept improving for B2B, helpful for decision maker reach without LinkedIn CPMs.
Our takeaway: Diversification worked when it was purposeful. Microsoft Ads, YouTube, and retail media delivered meaningful incremental results when they were measured against the right goals.
AI and Conversational Commerce, from Idea to Reality.
The biggest shift of 2025 was not a single feature, it was the move from pages and clicks to answers and conversations. People are asking AI tools for solutions, then acting in the same thread.
- Generative AI is now part of creative production, targeting, and even buying journeys.
- Conversational commerce is picking up momentum, where chat driven journeys shorten discovery, comparison, and purchase.
What this means for you: You need to optimise to be the answer, not only the advert. Schema, clear copy, product data, and a helpful tone now influence both AI results and human trust.

Seasonal Patterns that Still Matter.
Human behaviour still follows familiar rhythms:
- Q4 peaks remained strong, but only brands with tight tracking and creative pipelines converted the surge efficiently.
- January is the cleanest time to reset structure, consolidate campaigns, and relaunch creative.
- Q2 and Q3 are where tests pay back, video, Bing, new product feeds, and content refreshes matured well for most accounts.
Starlight Digital Tip: Treat December as planning, January as execution, Q1 as momentum building.
The AI Advertising Plan: Where Are We Heading?
In 2025 we opened early access for an AI led approach that helps brands appear inside conversations and answer engines, not just in classic placements. The focus areas are:
- AEO, Answer Engine Optimisation, content and schema that help you appear as a trustworthy answer in AI results and overviews
- Product and checkout readiness for conversational journeys, prepare feeds, payments, and post click data capture
- Campaign strategy for AI native placements when they arrive at scale
We expect early conversational ad formats to expand during 2026, with measurement models evolving beyond last click. Brands that learn now will keep their cost per acquisition in control as competition rises.

Internal Audit Questions to ask in January
- Are we chasing clicks or value?
- What percentage of our spend was truly wasted and can we cut it?
- Are we visible inside answer style results or only on traditional SERPs?
- Do we have a dependable creative pipeline?
- If a user buys in chat, are we still capturing first party data and consent?
